First listening to you as the leader, I will want to hear your perspective on where your team is succeeding versus struggling, any major issues, and what you consider would be the benefits of a more cohesive team that is committed to the values and goals of the department. Then, together, we will spend time with your team members obtaining feedback on what they perceive as successes as well as road-blocks to unit cohesion. We will seek to obtain their honest feedback on their sense of purpose in the team. Where applicable I will coach you through conflict resolutions and strategies for keeping team unity while maintaining chain of command. I will ask you to select a number of your team (typically team leaders) to receive 1:1 coaching on how to "be the message" to their teams and deliver on measurable improvements in employee engagement.
Together we will triage message-categories which need to be communicated internally and externally, based on the priorities of your department. We will identify who are key stakeholders and what communication styles and frequency suites each group. I will guide you through considering out-of-the-box ways to capture attention and buy-in of important messages, and we will set goals on how to maintain their support and investment in the department. I will review with you scheduled/recurring communications that maintain a consistent voice, tone, and effective reminder of the department values. We can also discuss optional 1:1 trainings for creating presentations (for budget meetings, counsels, unions, etc.), or for promoting improved internal communications between teams within the department (including upward communication style).
I will ask you to briefly describe your needs and goals in recruiting new hires, and what road-blocks you have experienced. Based on the unique department needs, I will help you consider creative solutions and identify recruiting opportunities and resources that fit your needs. We will look at the onboarding/candidate protocols and determine any areas for improvement that could be addressed with little to no additional expense. We can discuss retention matters and any issues causing an increase in departures. I will serve as your ally as we identify and address any retention issues, even if these seem outside of your control.
Together we will work to determine appropriate support and coaching for team leaders and team members impacted by reintegration efforts following a leave of absence (even if the leave was of short duration). As a Rehabilitation Counselor and experience with "Return To Work" and reasonable job accommodations, I will empower your team to reunite and reinforce their continued success together. We can explore culturally-appropriate methods for addressing topics such as physical injury, mental health norms and issues amongst first responders, or moral injury, and how to replenish resilience following a critical incident. If you determine it is appropriate, this can include 1:1 coaching with an individual returning to work, and potentially an informational session for their family or personal support system.
I will ask you to identify your high-potential talent (ready-now or who need coaching) and we will discuss what opportunities are being provided to prepare these future leaders, both in establishing positive leadership traits, and also in practicing "boots on the ground" opportunities.
Together we will identify the practical realities of leadership-that a successor may face, and plan out appropriate preparation and confidence building, while maintaining the clear chain of command. We can also discuss ways to inspire those team members who may want to be leaders but are not exemplifying skills or mentality for it.
As we work together, if there is a need which falls outside of my scope of practice, I have a robust network of vendors, experts, and resources. Before beginning any vetting, I would ensure I have a crystal clear understanding of your budget, timeline, black-lists, and the measurable outcome you need delivered.
I will marshal my resources, vet any viable candidates, and present you with a recommendation for your department to contract with.
If for any reason a resource is not providing the results needed, I will address and resolve such issues.
